The Cities program was launched in szn 4 to bring FWB from URL to IRL. With a dedicated core team, we threw art crawls, dinner parties, dj nights, lectures, thrift shopping & more in London, New York & Los Angeles. After ironing out the kinks, we systemized the entire department with a library of SOPs that could teach any member the how's & why's of what we did. The foundation for a global decentralized events program was in place.
Originally, Cities intended to expand events into more markets, but we realized that our global reach had a density drop off that did not necessitate additional leads stewarding regularly occurring events across the world. While our core Cities marched on, we revisited our original intention to expand but through Event Keys V1. The program was a way to test new markets for an audience and leadership and growth opportunities while building intentionally. Event Keys V1 was a success with 10 new cities programming & producing member-driven global events.
Now matured, the Cities program has the opportunity to evolve by diversifying event programming and the FWB IRL experience for more members on a global scale through the redistribution of existing Cities budget.

Following the launch of the core Cities program followed by Event Keys V1, there's been an increasing appetite for community-driven events: local and global members are asking "wen city." Our goal is to replicate the success and distribute the momentum of the incredible programming in NY, London, and LA in other cities. We believe decentralized event programming invites emergent leadership, friendship, and culture-building. We also want to uphold FWB's core values and the standards set out in the Cities SOPs expertly laid out by City Leads with an Event Key process that provides enough guide rails for new event programmers to succeed.
After our MVP, we identified the need for a "lighter" key in addition to our prototype key to solve for feedback (see below) from the community and V1 participants.
Our members are proud to be part of FWB. There have been ongoing requests to make the smaller meetups that already organically happen "official". The Lite key gives members a path to get the official FWB co-sign for ongoing intimate events with a small budget to boost.
It might not seem significant at first, but the community wants opportunities to create "official" co-branded events. Co-branding carries a lot of significance within and beyond the DAO. FWB members are jazzed about being about to communicate to others in the space that they are part of our community. Currently, we do not have a good system in place to make this easy for the community at large.
We are building an SOP in tandem with Marketing to outline a cohesive amplification experience for Lite and Event Keys which includes templates for flyers, procedures for having an event shared on socials, etc.
In addition to amplification, we are working to include OurCred / FairShare so members doing these events will earn FWB. If you do a hike every month for the community, you should receive FWB for building vibes.
The initial idea for Lite Keys was that it didn't require a budget so we could do Lite Keys at scale (hikes, book clubs, art crawls) with rolling applications that would not pull on the treasury. Ultimately, we decided on a middle ground solution that offers applicants the option to request up to $250 in budgetary support if necessary.
On the application, there is an option to indicate the need for budgetary support. This budget must be allocated to expenditures directly related to the Lite Key event, including drinks, movie tickets, parking, etc.

The original Cities budget was $133,125 per season (3 months).
The Lite Key has a total budget of $2,000 per month. Applicants can apply for up to $250 of funding per key or indicate that they do not need budgetary support from FWB on the application.
Each Event Key has a budget of $3,500 provided by FWB with a total of 5 Event Keys per month from September through November for a total expense of $52,500.
The City Team personnel budget is $9,250 per month to steward the program and support successful applicants with the execution of their events.
In August, the City Team will onboard new keys with Cities SOPs and Pattern Language guides.
From September through November, the City Team will support keys with realizing their events through marketing, Discord channel coordination, Gatekeeper, etc.
In December, the City Team will wrap up v2 of the events program after reviewing final reporting from all key applicants.
The City Team will iterate on the structure of the program based on feedback to present v3 to the community in January.

The Event Keys application can be found here. Beyond providing basic contact information, it requires applicants to:
Identify which event key they are applying for
Account for a budget or sponsorship (if necessary)
Describe their event, goals, and production experience
Agree to follow FWB's Manifesto, Code of Conduct, Event Pattern Language
Agree to use Gatekeeper & the Event Key report

Event Key reporting is the mechanism that enables (1) the program to iterate responsively and meaningfully to community needs, (2) the programmers to deliver on application/goals, and (3) FWB to share assets that tell the story of an event.
All reports must be completed within 72 hours of an event to ensure most relevant info in real time + assets for marketing or editorial recaps.
Event Key reporting requires event programs to provide: (1) an in-depth recap of their event, (2) an evaluation of what went well and what could be improved, (3) estimated attendance, (4) any assets generated (i.e. POAP, flyer, photos, video), and (5) receipts to confirm budget allocation (if necessary.)
Approving Event Keys V2 would provide the following benefits and opportunities for the community:
Key Holder Network: One of the benefits from the core Cities team was a 10 person working group that relied on each other as resources, passing leads and the fren connection vibes. We witnessed a similar form of collaboration from Event Key V1 organizers. We can deepen the squad vibes introducing new benefits each season that communicate belonging and signal expertise:

Expanding FWB Official Footprint: While it was necessary to have a core team to build a strong foundation, the rest of the community did not get to participate in official FWB events. We can interrupt the narrative that FWB is primarily focused on three core cities by inviting more members to iterate on how FWB's vision and values manifests in their cities. This progression allows for more culturally-relevant global activations.
New Connections: Events are one of the best tools for recruiting new members and deepening existing relations around shared interests & values. Our rolling events & decentralized events will give more opportunities for people to meet, join the squad, and stay engaged URL.
Identify New Leaders: DAOs are fluid and we are always in need of new voices & excitement to keep vibes high. Through more decentralized hosting and community participation, global leaders will emerge.
To assess impact of Event Key V2, FWB will review the following objectives and KPIs:
New local or global member applications that mention Event Keys leaders or collaborators, event programming, or Cities
Identify emergent leadership in new Cities to steward recurring Public or Private Keys
Communicate FWB's ongoing commitment to culture through event content capture and social shares
Award OurCred for Cities channel engagement

This is V2 of the Event Keys program so the focus is to scale for quality not quantity. We want to expand our vision stepwise and stress test for robustness so that V3 can be even more ambitious.
Communication: As FWB transitions away from core City Leads, there may need to be additional messaging around the how and why of Event Keys across Cities channels.
Cities x Partnership: The Cities program is not currently revenue positive; however, this is being explored with the Partnerships team to create a working model. Possible ideas are underwriting programs & smaller Event Key series funded by brands.
Rolling Events: Based on the success of Lite Keys, we want to have a team in place that can approve all levels of budget as the opportunities arise.
