LIP30: Operation Working Group for S6

TL;DR

The Operations Team is responsible for the daily operations of LXDAO, including event planning, brand management, external partnerships, and supporting the early-phase projects of the group.

Currently, the Operations Team collaborates with the following teams: Editorial Department, LX Talk Podcast, LX Workshop, and BD Team.

In the upcoming quarter, the focus of the Operations Team will be sharpened. Besides routine operations (community engagement and user connections), "Content & Education" and "Partnership Expansion" will be highlighted as priority areas.

Q5 Recap

The Operations Team was established in the fifth quarter. During this period, we piloted the LX Talk "Space to Podcast" program five times, designed an event calendar, initiated 18 tech-sharing and discussion sessions, launched the ERC 721 and ERC 6551 workshops, restarted the translation team, established the editorial department, and outputted numerous content monthly. Moreover, this quarter, we also held our first-anniversary celebration, released anniversary NFTs, initiated the Hackerhouse event, formed the BD team, and refined partnership SOP documentation.

Below are statistics related to media operations from June 14, 2023, to August 10, 2023. The total number of fans across all platforms increased by 5097.

Also, the WeChat Chinese community group 1 has reached its maximum capacity of 500 members, and group 2 has over 100 members, with high activity rates among members.

    2. Write Web3 guides and collaborate with experts for content validation and improvement.
    3. Offer more support for proposal launches and project development.
    4. Systematically design tech-sharing activities aligned with the Web3 guide.
  3. Offer better support for LXDAO projects.
    1. Promote existing products through tech-sharing sessions and associated Space.
    2. Mobilize community members, support project operations, and allocate corresponding incentives.
    3. Track LXDAO project info in real-time, organize past content into series, and create a content support section.
    4. Strengthen the operational capabilities of the team and recruit more talents.

Budget

The monthly budget for the Operations Team is 12,000, which includes 4 fixed positions, operational consultants, BD, and Bounty costs.

Q6 will last three months, from September 1 to November 30. We will request a total of 36,000 LXPU for the team's expenses.

Given the consecutive offline events at the beginning of September, including the offline Hackerhouse in Dali from September 2 to 9 and the offline events in Shanghai on September 18 and 19, our proposal release was delayed. This budget includes the expenses already incurred in September.

LXPU = LXP + USDT/USDC, with a ratio of 6:4 for stablecoins and LXP.

BD Notes:

Based on our strategy meeting, one focus of operations is deepening offline meetings. This quarter, we'll allocate part of the budget for travel expenses within the BD section.

1,000 from the BD section is for offline business trips, any trip should serve the Operations Team's objectives. 1,100 is dedicated to bounties for BD team members to incentivize successful partnerships. Open Bounty is for the Operations Team's open bounties, with criteria and application methods discussed in the new quarter's strategy meeting.

Key Metrics:

  1. Attract more builders to join LXDAO. Over the past six months, 60+ members joined. Our goal this quarter is to attract another 60+ builders.
  2. Help LXDAO members grow and benefit within the organization. Offer a better environment for existing members and add 10 new Buidler holders.
  3. Establish deep collaborations with 5 similar partners, announce collaborations with 30+ partners, and secure at least 1 major specialized partner.
  4. Cultivate better media relations and self-promotion channels.
  5. Explore profitability.
  6. This quarter, the emphasis will be on building valuable relationships and conversions.

在新的一季度,运营组的主要事项将进行聚焦,除去日常运营(社区运营和用户链接)外**,“内容与教育”与和“合作拓展”**这两个部分将成为重点事项。

S5季度总结

运营小组在第五季度成立,在第五季度里,我们试运行了 LX Talk SPace to Podcast 播客计划五期,设计活动日历,发起技术分享与讨论会18场,发起了 ERC 721 和 ERC 6551 工作坊,重新运行翻译小组,成立了编辑部,每个月我们都有很多的内容在输出,除此之外,这个季度,我们还举行了一周年庆典的活动,发布了周年庆 NFT,发起了 Hackerhouse 的活动,成了BD 小组,且完善了合作方关系SOP 的文档。

预算

运营小组每月预算为 12000,这包括了 4 个固定岗位以及运营顾问,BD 以及 Bounty 费用

S6 将持续三个月,从9月1日到11月30日,我们将总计申请 12000*3= 36000 LXPU 用作运营小组经费

由于九月初运营小组连续执行线下活动,包括 9月2日到9月9日在大理的线下 HAckerhouse,9月18日与9月19日在上海的线下活动的,导致运营提案发布时间延迟,特此说明,本预算包含9月已发生的预算。

BD 说明:

根据战略会议的讨论,我们提到加深线下 Meeting 也是运营工作的一个重点,我们将在这个季度申请部分预算用作差旅费,并化进 BD 的预算板块

BD 部分 1000 为线下出差经费,任何经由运营小组的 BD 出差需要为运营小组指标服务,1100 部分为 BD 小组成员的专项 Bounty,为达成合作的成员给予激励。 Open Bounty 为运营小组开放 Bounty,以指标为导向去给到社区成员申请,申请模式和通过标准将在新一季度的运营战略会议上讨论
